How to grow a marketing agency beyond referrals

This guide is published by Tim Kilroy. It explains why referral-driven agencies stall and the systems that let an established marketing or PR agency win clients on purpose.

How do I grow my agency when referrals dry up?

Build three systems alongside referrals: a defined ideal client, scalable lead generation and the right offer for that client. Tim Kilroy calls these the way out of the owner-operator trap. Referrals reflect past work, so you cannot turn them up when revenue dips. Systems can be measured, improved and run by the team.

Definition

Why referrals stop scaling

A referral-dependent agency wins most new business through word of mouth from clients and contacts. It is a great channel and a fragile one. Tim Kilroy points out that referrals arrive because of what you did in the past and how you treated your network, so you cannot decide today that you need more of them and get them today.

While referrals flow, positioning stays implicit, the offer stays a list of services and selling runs on the founder's instinct. When they slow, every one of those gaps surfaces in the same quarter.

Procedure

Five steps from referrals to a repeatable system

  1. Define the ideal client

Turn hindsight into an operating filter you use before you take the call.
  2. Pick a position the market can repeat

  3. Build demand before people are buying

Publish a point of view so you are in the consideration set before the need exists.
  4. Install a sales process

Discovery, qualification and follow-up, covered in sales training for agencies.
  5. Grow the clients you have

Expansion needs no pitch and no onboarding ramp, so it is the cheapest growth available.

Practical

Keep the referrals

The goal is not to stop referrals. Tim Kilroy's account growth playbook cites Promethean Research finding that referred clients stay 1.9 times longer than clients won through outbound or events. The point is to give referrals an owner and a system, and to stop relying on them alone. Help with each step is what marketing agency coaching with Tim Kilroy is for.

Common questions

My agency runs on referrals. Is that a problem?
Only when you need growth on demand. Referrals reflect past work and relationships, so you cannot turn them up when revenue dips. The RSW/US 2025 Agency Survey, cited on timkilroy.com, found 75% of agencies name referrals as their top new-business source, and 93% say their growth engine is not strong enough. Coaching adds a system alongside referrals.
What is the owner-operator trap?
The owner-operator trap is when the founder does sales, delivery, strategy and operations, maxes out personally and revenue plateaus. Tim Kilroy’s three ways out are a defined ideal client, scalable lead generation and the right offer for that client, meaning the right service and pricing model. Referrals alone cannot break the trap because they do not scale on demand.
Is a niche a moat or a trap for my agency?
Both. A niche earns faster trust and higher rates, but it concentrates risk in one market. Tim Kilroy’s warning is that nobody tells you what to do when the niche has a bad year. Pick a market you can genuinely dominate, and watch concentration the way you would watch a single client that grew to 40% of revenue.
What is DemandOS?
DemandOS is Tim Kilroy’s system for turning the whole agency team, not just the founder, into a demand engine. The founder, strategists, project managers and analysts each publish from their own seat to the layer of the buyer’s organization they naturally speak to, so the agency’s positioning shows up everywhere instead of only on the founder’s LinkedIn.
Who is Tim Kilroy’s coaching for?
It is for established small marketing, creative, PR, development and content agencies whose growth has outgrown referrals. Agency Studio serves founders under $50K a month, and custom work serves agencies between $1M and $20M a year. The common thread is an agency that does good work but lacks a repeatable way to win clients.
